Repair or Replace: A Straight Framework for Deciding

Nobody enjoys this decision, and it usually arrives on the worst possible day. There is no single formula that answers it, but there are six questions that get you most of the way, and knowing which ones actually matter keeps you from being talked into either extreme.

The Basics

Start with age against expected service life

Age is the first filter, not the last word. As general industry ranges, a central air conditioner in this climate commonly runs 12 to 18 years. A heat pump usually lands nearer 10 to 15, because it works in both seasons and accumulates roughly twice the run hours of a cooling only system in the same house. Gas furnaces often reach 15 to 25 years, cast iron boilers considerably longer, and a conventional tank water heater typically gives 8 to 12 years before the tank itself gives out. Tankless units can run much longer if they are descaled.

Where the unit sits in that range changes the weight of everything else. A failure in the first third of expected life usually deserves a repair, since the rest of the machine has years left. A failure in the last third means you are buying time on a system where the next component is already aging toward its own failure. Maintenance history shifts the range in both directions: a unit that has been serviced, kept clean and had its filters changed will outlast an identical one that ran dirty in a hot attic for a decade.

How It Works

Weigh the repair cost against the replacement cost

The most useful rule of thumb, and it is a rule of thumb rather than a law, is the fifty percent test. If the repair approaches half the cost of replacing the system, replacement generally wins, because you would be putting substantial money into equipment that still carries all of its accumulated wear. Below that line, the calculation opens up and the other factors decide. Nobody should treat that threshold as precise. It is a conversation starter that tells you which direction to lean, not an answer.

A second common approach multiplies the age of the equipment in years by the cost of the repair and compares the result against a threshold the homeowner sets. The logic is sound: the same repair bill means something very different on a four year old system than on an eighteen year old one. The threshold people plug into it varies widely and depends on your own budget and how long you intend to stay in the house, so treat the structure as useful and any specific cutoff number as somebody guessing on your behalf.

Whichever framing you use, ask the technician one more question: what is likely to fail next, and roughly when. A capacitor on a nine year old system is a cheap fix with years of runway. The same money spent on a system whose compressor is already showing high amp draw is a down payment on a second repair. Ask for the measurements behind the opinion, not just the opinion. What Matters

Refrigerant type can change the math on an older air conditioner

If your outdoor unit is old enough to use R-22, the decision shifts. Production and import of new R-22 ended in the United States in 2020, so the only legal supply left is reclaimed and recycled refrigerant. That supply is limited and its price reflects it. A repair that requires adding several pounds of R-22, especially one chasing a leak in an aging evaporator coil, can cost a genuinely uncomfortable amount for a system that is already near the end of its life. Check the data plate on the outdoor unit for the refrigerant type.

You also cannot simply convert. R-22 and R-410A run at very different pressures and use different oils, and dropping the newer refrigerant into an old system is not a repair, it is a way to destroy a compressor. Drop in substitute blends exist but performance and warranty coverage vary. Worth saying clearly: R-410A is now in its own phasedown, with new equipment shipping on refrigerants like R-454B, but R-410A remains widely available for servicing. An R-410A system is not in the same position an R-22 system is, and nobody should tell you it is.

Count how many times you have already fixed it

One failure is an event. Three failures in two seasons is a pattern, and the pattern usually means the system as a whole is wearing out rather than one part being unlucky. Keep the invoices, or at least a note on your phone. Homeowners consistently underestimate how much they have already spent, because each individual bill felt survivable at the time. Adding them up often reveals that the last three years of repairs would have covered a meaningful share of a new system, with none of the reliability or warranty coverage that would have come with it.

Pay attention to which components failed. Capacitors, contactors, float switches and control boards are ordinary wear items and say little about the machine overall. The three that change the conversation are the compressor, the evaporator or condenser coil, and on a furnace the heat exchanger. Those are the expensive core of the equipment. A cracked heat exchanger is a separate category entirely, because it can allow combustion gases into the airstream. That is a safety condition, not a budget question, and the answer is to shut the unit down and address it.

Some problems a repair will never fix

If your complaint is comfort rather than a breakdown, a repair is often the wrong tool. Rooms that never keep up, a second floor that runs hot every August, a basement that stays clammy, a house that reaches 74 degrees and still feels damp: those usually trace to sizing, duct design or duct leakage, not to a failed part. An oversized system in particular satisfies the thermostat fast and shuts off before it has removed much moisture, which is why an older colonial with a big air conditioner can feel worse than a smaller correctly sized one.

This cuts both ways, and it is the part homeowners get sold past most often. Replacing the equipment alone will not fix duct problems either. If the trunk line has separated in the attic, the returns are undersized, or a finished basement got supply registers and no return path, a new system inherits every one of those limitations. Before you spend on either option, ask for a Manual J load calculation and a static pressure reading. Those two measurements tell you whether you have an equipment problem, a distribution problem, or both.

Efficiency, monthly cost, and when repair is clearly right

A system nearing the end of its life is usually costing you every month in ways that never appear on a repair invoice. Efficiency standards have risen substantially over the last two decades, coils foul, compressors lose capacity, and a heat pump with a failing defrost control quietly leans on electric strip heat all winter. If your Pepco bills have crept upward through seasons of similar weather, that drift belongs in the decision. Utility rebate programs can also reduce the gap between the two paths on qualifying equipment.

Now the honest other side. Repair is clearly the right call when the fix is modest and the unit is in the first half of its expected life. It is right when the failed part is still under manufacturer parts warranty, which is easy to forget on equipment that was registered at installation. It is right when the system has been maintained, has no history of repeat failures, and the problem is a single identified component with a clear cause.

Repair is also right in situations that have nothing to do with the equipment. If you are selling within a year or two, buying reliability for the season usually beats buying a system for the next owner. If a major renovation is coming that will change the load or the layout, sizing new equipment now means sizing it for a house that is about to change. And a rushed replacement chosen at 9 PM in January, with no load calculation and no time to compare, is how people end up with the wrong equipment. Making it through the season and replacing on your own schedule is a legitimate answer.

Warning signs worth reporting are a burner flame that shifts when the blower starts, soot, an unusual odor, or a carbon monoxide alarm. Every home with a fuel burning appliance should have working carbon monoxide detectors regardless.

Will a new system fix my hot upstairs bedrooms?

Usually not by itself. Room to room imbalance is a distribution problem: undersized or leaky ducts, no return path, long runs through a hot attic, or a single thermostat trying to control multiple levels. New equipment pushing air through the same ductwork inherits the same limits. Have static pressure measured and the duct system evaluated first, then decide whether the fix is ductwork, zoning, equipment, or some combination.

Should I replace a water heater before it starts leaking?

Often yes, if it is past about 10 years and sits anywhere that water damage would be costly, such as above finished space. Tanks fail from the bottom out and rarely give much warning. Rusty water, rumbling from sediment, or moisture at the base are late signals. Replacing on your own schedule also lets you compare options, including a tankless unit, instead of accepting whatever is available the day it fails.
